Assessments

Four commercial assessments. One methodology.

The Commercial Transformation Index (CTI) is applied to one organisation through CTI Assessments, which return what the available evidence supports. There are four routes because organisations arrive with different questions and different evidence: two read the public website from outside, one combines observed evidence with your own account of the business across all ten domains, and one reviews the evidence and validates the result.

Choose by the question you need answered and the confidence the answer has to carry, not by the size of the assessment.

A small executive group meeting in a glass-walled boardroom.

The four routes

What separates them is evidence, not effort.

Every route reads evidence and every route produces findings. What changes between them is which evidence is available, how much of the commercial system it covers, and whether anybody has reviewed it. Each card states the question only that route answers.

  1. What can buyers, search engines and AI systems already establish about your business?

Observed findings, strengths, constraints and a starting order of priority.

    Observed evidence
    • Observed

    Automated. Runs while you wait.

  2. What is limiting your website commercially, and what should change first?

A deeper automated diagnosis of what is limiting performance, why it matters and what should change first.

    Observed evidence, examined
    • Observed

Automated, on the same public evidence, examined in depth.

  3. How mature is your commercial system across all ten domains?

An indicative maturity band, a ten-domain profile, strongest system and clearest constraint.

    Observed and declared evidence
    • Observed
    • Self-reported

Self-paced. Completed at your own speed.

  4. What is constraining your commercial system, why, and what should change first?

Validated whole-system evidence: a maturity band and CTI score, the constraints and the dependencies between domains, and a prioritised sequence of change.

    Reviewed evidence, validated
    • Validated CTI evidence
    • Observed
    • Self-reported
    • Source-specific

Assessor-led and evidence-reviewed. Scoped with you.

What actually differs

The routes differ by the question, the evidence, and therefore what CTI can establish.

A longer assessment is not a more thorough version of a shorter one. It reaches a different class of evidence, and a different class of evidence supports a different kind of claim. Read each row across the four routes: the one thing that changes on it is the reason to choose one route over another, and only the Full CTI Audit reaches evidence somebody has reviewed.

Free Website Audit

The question it answers

What can buyers, search engines and AI systems already establish about your business?

The evidence it rests on

Observed, as published

  • Observed
How far it reaches

Website, and the customer and positioning signals it makes public.

What CTI can establish

What the public website currently establishes: strengths, constraints, priority actions and AI readiness. No score.

In-Depth Website Audit

The question it answers

What is limiting your website commercially, and what should change first?

The evidence it rests on

Observed, examined in depth

  • Observed
How far it reaches

The same three domains, examined rather than surveyed.

What CTI can establish

Why the website is limiting commercial performance, what it is costing, and what should change first.

Commercial Maturity Assessment

The question it answers

How mature is your commercial system across all ten domains?

The evidence it rests on

Observed, plus your own account

  • Observed
  • Self-reported
How far it reaches

All ten commercial domains.

What CTI can establish

An indicative maturity position across all ten domains, and where the constraint most likely sits.

Full CTI Audit

The question it answers

What is constraining your commercial system, why, and what should change first?

The evidence it rests on

Reviewed by an assessor

  • Validated CTI evidence
  • Observed
  • Self-reported
  • Source-specific
How far it reaches

All ten domains and the relationships between them.

What CTI can establish

A validated position: maturity band, CTI score, cross-domain constraints and the sequence of change.

How to choose

Which CTI assessment fits your question?

Five questions establish what you need to understand, the evidence you can bring, the result you need, the confidence it has to carry and the decision that follows. The routes differ on exactly those, so the recommendation follows from your answers and shows the answers it was built from. Where the decision needs a validated whole-system position, the Full CTI Audit is the route the answers point to.

Route selector

Five questions establish which CTI assessment fits.

Each answer narrows the field by scope, evidence and the confidence the result has to carry. The routes differ on those, so the recommendation follows from them.

Side by side

How do the four CTI assessment routes compare?

Twelve lines, and every one of them separates at least two routes. Where two routes are genuinely the same on a line, the table says so rather than manufacturing a distinction. No line promises a duration: it states how each route runs.

If your situation is

Six commercial situations, and where each one starts.

Most people arrive with a situation rather than a product. These are the six that come up most, what the right route establishes for each, and where to start. Where the question is whole-system and the answer has to hold, the route is the Full CTI Audit.

  • The website is not producing enough enquiries

Start with what buyers, search engines and AI systems already read. If the constraint is visible in the public evidence, the findings name it. If the evidence points past the website, the constraint is elsewhere.

    Free Website Audit
  • A website rebuild is being briefed

Diagnose before the brief. A rebuild reproduces the current positioning and journey faithfully unless the diagnosis changes them first, and it establishes whether the constraint is structural or presentational.

    In-Depth Website Audit
  • Leadership cannot agree where the commercial problem is

Disagreement usually means each function is right about itself and the constraint sits between them. Settling it needs evidence nobody in the room supplied: all ten domains, the dependencies between them, and a reviewed position the whole leadership team can stand behind.

    Full CTI Audit
  • The constraint seems to sit between functions, and a first whole-system view is needed

Assess all ten domains at once, from observed evidence and your own account of how the business runs. The indicative profile shows which domain is limiting the others, which is a different question from which domain looks weakest.

    Commercial Maturity Assessment
  • An investor, a board or an acquirer will test the answer

An internal view does not survive external scrutiny. A validated maturity band and CTI score from reviewed evidence does, and it states what it cannot establish, which is what makes the rest of it credible.

    Full CTI Audit
  • A transformation programme has to be sequenced

The order matters more than the list. Cross-domain constraint analysis establishes which change unlocks the others, so the programme starts where it compounds.

Moving between routes

What carries over, and what does not.

Each route stands on its own and feeds the next. What none of them can do is upgrade its own evidence class after the fact.

Evidence carries forward
The public evidence a Free Website Audit collects is the starting evidence for the In-Depth Website Audit, which examines it in depth rather than collecting it again.
Findings become lines of enquiry
A constraint named in a lighter route is a question the next route is built to answer: whether it sits in the website, between functions, or in the internal system the website cannot show.
Evidence class does not upgrade
An observed or self-reported finding stays that way until an assessor reviews the material behind it. That review is what the Full CTI Audit adds, and it is why a validated result can be relied on by somebody outside the organisation.
A dispersed field of individual points converging through a threshold line into a dense, measurable population.

Choosing a route

Questions people ask before choosing a CTI assessment

Each answer names a route, because a comparison that will not commit to a recommendation is not a comparison.

What is a CTI assessment?

A CTI assessment applies the Commercial Transformation Index methodology to one organisation and returns what the available evidence supports. CTI Assessments come in four routes: the Free Website Audit, the In-Depth Website Audit, the Commercial Maturity Assessment and the Full CTI Audit. They share one methodology and differ in the question they answer, the evidence they rest on and what the result can legitimately establish.

Which CTI assessment should I use?

Choose by the question, not by size. To see what buyers, search engines and AI systems can already establish from your website, run the Free Website Audit. To learn why the website is limiting commercial performance and what to change first, take the In-Depth Website Audit. To locate a constraint across all ten domains from observed evidence and your own account, take the Commercial Maturity Assessment. When a decision has to rest on validated evidence, commission the Full CTI Audit.

What is the difference between the Free Website Audit and the In-Depth Website Audit?

Both read publicly observable evidence about the same three domains: Website, and the ICP and Positioning signals it carries. The Free Website Audit measures the public signals automatically and returns observed findings, strengths, constraints and priority actions. The In-Depth Website Audit examines the same evidence in depth, adds deeper commercial interpretation and observed AI visibility, and returns why the website is limiting performance and a sequenced order of change.

What is the difference between the Commercial Maturity Assessment and the Full CTI Audit?

Both cover all ten CTI domains; the evidence differs. The Commercial Maturity Assessment combines observed website evidence with what you report about the systems that cannot be seen from outside, so its maturity position is indicative. The Full CTI Audit reviews the supporting evidence, assesses its structured criteria on a 250 point scale and analyses the dependencies between domains, so its band and score are validated.

What evidence does each CTI assessment use?

The Free Website Audit and the In-Depth Website Audit use observed evidence only. The Commercial Maturity Assessment uses observed and self-reported evidence. The Full CTI Audit uses validated CTI evidence, with observed, self-reported and source-specific evidence alongside it. Every result labels the class each finding rests on.

What does observed evidence mean?

Observed evidence is what can be established from public sources without anything being provided by the organisation: the public website, the signals it carries and how machines read it. It is the class both website audits rest on. It establishes what is visible, and it cannot establish how the commercial system behind the website operates.

What does self-reported evidence mean?

Self-reported evidence is what a participant states about how their commercial systems operate. It reaches the domains that cannot be observed from outside, which is why the Commercial Maturity Assessment relies on it. It is presented as self-reported, never as audited fact, and the result built on it is labelled indicative.

What is Validated CTI Evidence?

Validated CTI evidence is evidence that has been reviewed in a Full CTI Audit rather than accepted as stated. It is the highest CTI confidence tier and the only class that supports a validated Commercial Maturity Band and CTI score. Review is what allows a result to be relied on by somebody outside the organisation.

What is source-specific evidence?

Source-specific evidence is external market, economic and sector information used to frame a finding. Its confidence depends on the source and its provenance, which is why it is labelled separately. It sets context around an assessment; it never establishes a finding about the organisation on its own.

Are CTI assessments self-paced?

The Free Website Audit and the In-Depth Website Audit are automated: the analysis runs as soon as the business details and website address are provided. The Commercial Maturity Assessment is self-paced and completed at your own speed. The Full CTI Audit is assessor-led and evidence-reviewed, so its schedule is scoped with you rather than set by a form.

Which assessments produce a CTI score?

Only the Full CTI Audit. A CTI score is the numerical result produced under a defined assessment mode from reviewed evidence across all ten domains, on a 250 point scale. The Free Website Audit and the In-Depth Website Audit return findings and priorities, and the Commercial Maturity Assessment returns an indicative maturity position, not a score.

Which routes analyse only publicly observable evidence?

The Free Website Audit and the In-Depth Website Audit. Each reads the public website as a buyer, a search engine and an AI system would, together with the customer and positioning signals it makes visible. Neither asks for internal data, and neither estimates the domains it cannot observe.

Can I start with one route and progress to another?

Yes, and the free route is the usual starting point. The evidence a Free Website Audit collects is the starting evidence for the In-Depth Website Audit, and a constraint identified in a lighter route becomes a line of enquiry in a deeper one. What does not carry over is the evidence class: a finding stays observed or self-reported until an assessor reviews the material behind it.

How is assessment information handled?

Assessments run in the CTI assessment environment, and the result belongs to your organisation. It is not sold or shared with another organisation. Assessment evidence contributes to published CTI intelligence only in aggregate, within cohorts large enough that no single organisation can be identified. The privacy notice sets out the rules in full.

What happens after an assessment?

You hold a result that states what the evidence supports and what it cannot establish. The findings say whether the constraint is visible from outside or sits deeper, which is what decides the next route. Where a website audit points past the website, the Commercial Maturity Assessment covers all ten domains; where a decision needs a validated position, the Full CTI Audit reviews the evidence.
