Commercial Transformation Index · Domain 6 of 10
Marketing
Marketing capability is how consistently an organisation creates, captures, qualifies and measures demand that is commercially relevant rather than merely plentiful. It covers whether demand is aimed at a defined customer, whether qualification criteria are agreed with sales and applied, whether captured demand arrives with the context needed to act on it, and whether measurement reaches commercial outcome.
The argument about lead quality is one of the most durable in commercial life. Marketing produces volume against a target, sales reports the leads are poor, and the disagreement repeats every quarter with better slides. It repeats because both positions are usually correct and neither is the cause.
Demand aimed at a defined customer, captured with the context the next conversation needs, ends that argument and changes what the same budget returns. The Commercial Transformation Index assesses marketing on the commercial usability of the demand it produces.
An animated diagram of attention becoming demand. Signals originate across search, content, social, email, events and paid channels, converge toward the organisation, and progress through awareness, engagement, intent and qualified demand, becoming stronger at each stage.
Why Marketing matters commercially
Marketing weakness is usually visible first as an argument about lead quality.
The underlying cause is more often an unclear customer definition upstream or a broken handoff downstream than the campaigns themselves.
Recognising the problem
When to pay attention to Marketing.
These are the commercial situations that most often turn out to be a question about Marketing rather than the problem they first present as. None of them is diagnostic on its own. Several of them together usually are.
- Lead quality is an ongoing argument between two teams rather than an agreed definition between them.
- Activity metrics are healthy and pipeline contribution is not.
- Campaign performance is reported without anybody able to say what it produced commercially.
- Leads arrive with a form fill and none of the context needed to have a useful first conversation.
- Attribution cannot survive a direct question about which activity produced revenue.
- Content volume has increased and relevance has not.
- Marketing is measured on cost per lead in a business where lead quality varies enormously.
What CTI looks for
What weaker and stronger Marketing capability looks like.
Commercially observable characteristics, at a public level. These are not Commercial Transformation Index criteria, anchors or scoring, which stay proprietary. Neither column is a score: capability is a state a commercial system is in, not a verdict on the people running it.
Where capability is weaker
- Activity is measured; commercial outcome is not.
- Lead quality is debated between teams rather than defined between them.
- Demand arrives without the context sales needs to act on it.
- Attribution cannot survive a question about which activity produced revenue.
Where capability is stronger
- Demand generation is aimed at the defined customer, not at volume.
- Qualification criteria are agreed with sales and applied consistently.
- Captured demand lands in the commercial system with its context intact.
- Measurement runs through to commercial outcome, with its limits stated.
What CTI examines
The commercial evidence CTI examines in Marketing.
The Commercial Transformation Index examines marketing as the creation and capture of demand the rest of the commercial system can actually use. These are the public capability areas it covers.
-
Demand relevance
Whether activity is aimed at the defined customer, or at whoever can be reached at acceptable cost.
-
Qualification agreement
Whether criteria for a workable opportunity are agreed with sales in advance and applied consistently by both.
-
Capture quality
What context is gathered at the point of interest, and whether it is what the next conversation needs.
-
Handoff definition
What happens between a captured enquiry and an owned opportunity, and who is accountable in the gap.
-
Measurement reach
Whether measurement stops at engagement or continues to pipeline, revenue and retained value.
-
Attribution honesty
Whether the limits of the attribution model are stated alongside the numbers it produces.
-
Channel economics
Whether channel decisions are made on outcome by customer type rather than on aggregate cost per lead.
-
Feedback loop
Whether what happened to previous demand changes what is created next.
Every capability area above is published because it is the part you can act on without CTI. What stays proprietary is the assessment engine behind them: how each area is examined, how an answer resolves, and how readings combine into a score. That separation is what makes two assessments comparable to each other, and it is set out in full in the published methodology.
Inside the connected system
What Marketing depends on, and what it affects.
The Commercial Transformation Index (CTI) assesses these relationships directly rather than inferring them by comparing one domain reading against another. That is what lets a finding say which weakness is holding another in place, instead of reporting two weak domains and leaving you to guess which one to fix first.
What constrains it
Marketing depends on ICP, Positioning and Pricing. It has to aim at a defined customer, say something specific enough to be worth responding to, and work within a price position that makes the claims credible. Where any of the three is unresolved, campaign quality is capped before the first brief is written.
What it constrains
The Website, CRM and Sales all work with what marketing produces: the demand the site has to convert, the records the commercial system has to hold, and the conversations sales has to open. Context gathered at the point of interest is context those three never have to rebuild.
Where the weakness shows up instead
Marketing is where upstream weakness becomes visible first, because it is the first function that has to act on the customer definition and the proposition in public. That visibility is routinely read as marketing underperformance, and effort goes into campaign execution while the definition that produced the mismatch stays exactly where it was.
This domain
Depends on
- ICP
Who the commercial system is built to serve.
- Positioning
What the market is told, and how consistently.
- Pricing
How value is captured, and who decides.
Only the domains connected to Marketing are shown. A domain it depends on caps what strong Marketing capability can return. A domain it directly affects inherits whatever condition Marketing is in, which is why a weakness is so often diagnosed one step further down the system than it was created.
Marketing and the commercial domains directly connected to it. It depends on ICP, Positioning, Pricing. It directly affects Website, CRM, Sales. Domains that are not connected to this one are deliberately not shown. Every domain named is a link to its own page.
Commercial consequences
What weak Marketing capability costs.
Only the consequences genuinely associated with this domain are listed. These describe association observed in commercial systems rather than proven causation in any individual business, and a reading here is a starting point for investigation rather than a conclusion about a specific organisation.
- Conversion
- Demand aimed slightly wide converts at a lower rate throughout the funnel, and the loss compounds at every subsequent stage.
- Operating cost
- Volume produced against the wrong definition is paid for twice: once to create it and again in the qualification effort it consumes.
- Cycle time
- An enquiry handed over without context means the first sales conversation gathers information the capture point could have gathered.
- Decision quality
- Where measurement stops at engagement, budget moves toward the channels that produce attention rather than the ones that produce customers.
- Revenue
- Demand that is never qualified consistently produces a pipeline whose value cannot be relied on for planning.
Commercial maturity
How Marketing capability changes as commercial maturity increases.
Maturity in marketing is measured by the commercial usability of the demand it produces rather than by the sophistication of the activity. The Commercial Transformation Index (CTI) expresses assessed capability as one of six Commercial Maturity Bands.
-
Critical and Developing
At Critical and Developing, activity is measured and commercial outcome is not. Lead quality is disputed rather than defined, and demand arrives without the context needed to act on it.
-
Emerging and Capable
At Emerging and Capable, qualification criteria are agreed with sales and applied, captured demand reaches the commercial system with usable context, and measurement extends to pipeline.
-
Advanced and Optimised
At Advanced and Optimised, demand is aimed at the defined customer and adjusted from what happened to previous demand. Measurement runs through to revenue and retained value with its limits stated, and channel decisions are made on outcome by customer type.
A band describes how a commercial system currently operates rather than scoring a business as good or bad. The six Commercial Maturity Bands page sets out what each one means, what tends to move an organisation between them, and what a band can and cannot be used to decide.
Commercial excellence
What stronger Marketing capability enables.
Commercial excellence in marketing is demand the next system can act on without rework. It depends on a customer definition worth aiming at, a proposition worth repeating, a capture point that gathers what the next conversation needs, and a receiving system that does not lose it. A marketing function that is excellent in isolation and disconnected from the commercial system around it produces volume, and volume is the cheapest thing marketing can make.
-
An argument that ends
Agreed qualification criteria convert the lead quality dispute into a shared standard that both teams are measured against.
-
Demand worth the acquisition cost
Aiming at the defined customer changes what the same budget returns, because relevance is the multiplier on every downstream stage.
-
First conversations that progress
Context gathered at capture means sales opens where the buyer already is rather than at the beginning.
-
Budget decisions with evidence
Measurement that reaches commercial outcome allows spend to move toward what produces customers rather than what produces attention.
-
Faster learning
A working feedback loop means each campaign starts from what the last one established rather than from the same assumptions.
Commercial intelligence
What Marketing evidence tells you.
Marketing evidence is the earliest external reading a commercial system gets about whether its assumptions hold, because the market responds before anybody is asked a question.
Aggregated across a defined population, the same evidence becomes research rather than a single reading. That is the subject of CTI commercial intelligence, and the provenance rules behind it are published in data and sources.
- Which customer types respond, compared with which ones the business intended to attract.
- Where in the journey demand stops progressing, which distinguishes a relevance problem from a handoff problem.
- Qualification pass rates by source, which show where demand is genuinely workable.
- Message and proposition performance, which is early external evidence about positioning.
- Channel outcome by customer type rather than by aggregate cost, which is what channel decisions actually need.
Evidence
How CTI knows anything about Marketing.
Observability is a spectrum rather than a switch. Public evidence reveals part of Marketing: what an organisation says about it, and what its behaviour in the market implies. Establishing how it actually operates takes evidence from inside, reported by the people who run it and reviewed against supporting material.
Evidence classes available in this domain
- Evidence class: Self-reported
- Evidence class: Validated CTI evidence
- Self-reported
- Targeting logic, qualification criteria, capture practice, handoff definition and measurement approach are reported by the people who run demand generation.
- Validated CTI evidence
- Validated evidence reviews the campaign, capture and handoff material behind the description, including what context is actually collected and what happens to it. Attribution claims are tested against the limits of the model that produced them.
Every finding about Marketing carries the class of evidence behind it, so you can see how much weight a reading will take before you act on it. The classes describe how something is known rather than how good it is, and moving a finding to a stronger class is usually the fastest way to raise confidence in a decision resting on it.
Which CTI routes reach this domain, and what each one does
- Commercial Maturity Assessment
Reaches marketing directly. Targeting, qualification, capture and measurement practice are reported by the organisation and read alongside ICP, Positioning, Website, CRM and Sales, producing an indicative Commercial Maturity Band.
- Full CTI Audit
Reviews the underlying capture, qualification and measurement evidence, and analyses how far marketing performance is constrained by the customer definition and proposition upstream of it. This is the only route that produces a validated reading.
Related commercial concepts
How Marketing relates to terms you may already use.
Adjacent concepts, introduced by argument rather than as keywords. Each one describes something real that overlaps this domain without being the same thing. Confusing two of them is not a vocabulary problem: it leads to materially different commercial decisions, and usually to fixing the wrong system.
-
Demand generation
Activity aimed at creating commercial interest in a product or service.
The creation half of this domain. CTI weighs capture, qualification and handoff alongside it, because demand that is not handled cleanly is not demand.
-
Marketing operations
The systems, data and process discipline behind marketing execution.
The systems and process discipline that determines whether demand arrives in a usable state.
-
Lead qualification
Deciding which enquiries justify commercial effort, and on what criteria.
Qualification sits on the boundary between marketing and sales. CTI assesses whether the criteria are agreed in advance by both, because an unagreed standard guarantees the lead quality argument.
-
Attribution
Assigning credit for revenue to the activity that contributed to it.
Attribution is a model rather than a measurement. CTI assesses whether its limits are stated alongside its numbers, because an unqualified attribution figure moves budget on false confidence.
-
Brand awareness
How widely and accurately a market recognises an organisation.
Awareness is an input to demand rather than a commercial outcome in itself. CTI assesses marketing on demand the commercial system can act on, which awareness alone does not produce.
-
Content marketing
Publishing material to attract, inform and qualify potential customers.
Content is one mechanism for creating demand. CTI assesses it by the relevance of the demand it produces rather than by volume published or engagement received.
Frequently asked
Marketing FAQs
Direct answers, written so each one can be quoted accurately without the paragraphs around it.
What is marketing effectiveness in commercial terms?
Marketing effectiveness is how consistently an organisation creates, captures, qualifies and measures demand that is commercially relevant rather than merely plentiful. It covers whether demand is aimed at the defined customer, whether qualification criteria are agreed with sales and applied, whether captured demand arrives with usable context, and whether measurement reaches commercial outcome.
Why is lead quality always disputed between marketing and sales?
Because both positions are usually correct and neither is the cause. Demand aimed at an unclear customer definition will be poorly matched however well the campaign runs, and demand handed over without context will look poor however well matched it was. The argument is a symptom of a definition problem upstream or a handoff problem downstream, and it repeats until one of those is addressed.
What makes a lead qualified?
A qualified lead is one that meets criteria both marketing and sales agreed in advance, and that arrives with the context needed to act on it. Where the criteria are set by one function and applied by the other, there is no shared standard, and the resulting disagreement is inevitable rather than a sign that either team is performing badly.
How should marketing be measured commercially?
Through to commercial outcome, with the limits of the model stated. Activity and engagement measures describe what happened, not what it produced. Measurement that reaches pipeline, revenue and retained value allows budget to move toward what produces customers. Attribution is a model rather than a measurement, and an unqualified attribution figure moves budget on false confidence.
What does weak marketing capability look like?
Activity is measured and commercial outcome is not. Lead quality is debated between teams rather than defined between them. Demand arrives without the context sales needs to act on it. Attribution cannot survive a direct question about which activity produced revenue. These are observable characteristics rather than assessment criteria, which stay proprietary.

Captured demand lands in the commercial system with its context intact. Measurement runs through to commercial outcome, and its limits are stated alongside the numbers it produces.
What does marketing depend on?
ICP, Positioning and Pricing. Marketing has to aim at a defined customer, say something specific enough to be worth responding to, and work within a price position that makes the claims credible. Where any of the three is unresolved, campaign quality is capped before the first brief is written, which is why campaign improvement alone so often fails to move the commercial result.
Why does marketing get blamed for problems that start elsewhere?
Because it is the first domain that has to act on the customer definition and the proposition in public. Weakness upstream becomes visible as a marketing number before it becomes visible anywhere else. That visibility is routinely read as underperformance, and effort goes into campaign execution while the definition that produced the mismatch stays where it is.
What happens between a captured enquiry and an owned opportunity?
In many organisations, nothing that anybody owns. The handoff is the point where context is most often lost and where response time is most often unmeasured. The Commercial Transformation Index examines the definition of that transfer specifically, because demand that is not handled cleanly does not function as demand however well it was created.
How does commercial maturity change marketing?
At lower maturity activity is measured and outcome is not, and lead quality is disputed rather than defined. In the middle bands qualification criteria are agreed and applied, captured demand arrives usable, and measurement extends to pipeline. At higher maturity demand is aimed at the defined customer and adjusted from what happened to previous demand, with channel decisions made on outcome by customer type.

It depends on a customer definition worth aiming at, a proposition worth repeating, a capture point that gathers what the next conversation needs, and a receiving system that does not lose it. A marketing function that is excellent in isolation produces volume, which is the cheapest thing marketing can make.
Which CTI assessment covers marketing capability?
The Commercial Maturity Assessment and the Full CTI Audit. The first covers targeting, qualification, capture and measurement practice through self-reported evidence, read alongside the domains upstream and downstream of it. The Full CTI Audit reviews the underlying capture and measurement evidence and separates marketing capability from the conditions constraining it. Public demand signals are partially visible through the website routes.
Where should marketing start if commercial results are flat?
By testing whether the constraint is inside marketing at all. Compare conversion and retention by customer type against the definition being targeted, and examine what context is captured at the point of enquiry. If demand is well matched and still underperforming, the constraint is likely the handoff. If it is poorly matched, the constraint is upstream of marketing.
